    • 摘要: 渡市选煤发电厂作为四川川煤华荣能源有限责任公司下属的选煤-发电一体化企业,面临煤炭行业下行、设备老化、管理效率低下等挑战。为提升竞争力,企业创新实施“五施管理”模式,涵盖大巡检制度、智能化设备引进、小改小革、管理闭环及“6S”标准管理五大措施。通过大巡检制度优化设备监管网络,结合防暑降温措施,事故率下降30%,员工满意度提升15%;引入絮凝剂自动加药系统和AI驱动的刮板输送机故障报警装置,实现介质精准控制和故障实时预警,年节约成本超百万元;推行季度小改小革,2024年采纳54项创新建议,显著提升工艺效率;依托PDCA闭环管理,强化任务执行与反馈机制,打破部门壁垒;实施“6S”标准管理,精简组织架构,优化薪酬分配,并通过安全培训与环保生产提升综合素养。2024年1-8月数据显示:企业精煤产量达38.2万t,发电量为5.785×107 kWh,利润为1 370万元,验证了“五施管理”在提质增效、降本减耗中的显著成效。未来,企业将持续推进智能化升级,为传统能源行业转型提供实践范本。

       

      Abstract: As an integrated coal preparation-power generation enterprise subordinate to Sichuan Chuanmei Huarong Energy Co. Ltd., Dushi coal preparation power plant faces challenges such as the downward trend in the coal industry, aging equipment, and low management efficiency. To enhance competitiveness, the enterprise innovatively implements the “Five-Implementation Management”model, encompassing five major initiatives: comprehensive inspection system, intelligent equipment adoption, small reform, closed-loop management, and “6S” standardized management. Optimizing equipment supervision networks through the comprehensive inspection system and integrating heatstroke prevention measures, the accident rate decreases by 30% while employee satisfaction increases by 15%; the introduction of an automatic flocculant dosing system and AI-driven scraper failure alarm achieves precise medium control and real-time fault warnings, generating annual cost savings exceeding one million yuan; quarterly small reforms are promoted, with 54 innovative suggestions adopted in 2024, significantly enhancing process efficiency; relying on PDCA closed-loop management strengthens task execution and feedback mechanisms, breaking down departmental silos; the implementation of “6S” management streamlines organizational structure, optimizes compensation distribution, and elevates comprehensive competencies through safety training and eco-friendly production. Data from January to August 2024 show that: the enterprise′s clean coal output reached 382,000 tons, power generation was 5.785×107 kWh, and profits were 13.7 million yuan, verifying the remarkable effectiveness of the “Five-Implementation Management” in improving quality and efficiency, reducing costs and consumption. In the future, the enterprise will continue to promote intelligent upgrading to provide a practical model for the transformation of traditional energy industries.
